“I hear what you say…but I don’t want to change my world”

Upton Sinclair quoteSo, for this post, I’m going to use a ‘true story’ as explained by Daniel Kahneman in his mind-bending book ‘Thinking fast and slow’.

(Kahneman is a Nobel prize winning giant in the field of human psychology and I will be adding him to my group of giants soon).

Some years ago, Kahneman was invited to speak at an investment firm whose advisors provide financial advice to wealthy clients. I can almost hear them shouting “buy, sell…buy” across the trading floor.

Pre-meeting preparation.

Kahneman asked the firm’s executives for some data so that he could prepare for the talk he was due to give.

He was provided with a spreadsheet containing the investment outcomes of 25 of the firm’s advisors, for each of 8 consecutive years. No names, just anonymous identifiers.

The firm used the investment outcome success of each advisor as the main determinant of their (potentially large) year-end bonus.

…so what was Kahneman interested in understanding about this data set? And what did he do to interrogate it?

His thinking: That investment outcomes will be a combination of skill (on the part of the advisor) and luck1

His question: How much of the outcome in this ‘providing expert investment advice’ work was down to skill and how much to luck?

How to determine the answer: Kahneman was interested in understanding whether any apparent differences in skill were persistent i.e. did the same adviser consistently achieve better (or worse) returns year on year?

postive corelation pictureTo work this out he calculated the correlation coefficients2 between the advisor rankings in each pair of years: year 1 with year 2, year 1 with year 3….all the way along to year 7 with year 8. This gave him 28 correlation coefficients from which to calculate the average.

  • An average score close to 1 would mean that it was a very highly skilled job and the best (and worst) advisors were easy to identify – in this scenario, luck plays virtually no part;
  • A score midway between 0 and 1 would mean that skill mattered a bit but that luck also had a huge part to play.
  • Anything nearing 0 would mean that it was really just about luck.

So what were his findings and what does this mean?

Drum roll…he was surprised to find that the score was…0.01 or put more simply ‘zero’.

In Kahneman’s words “The consistent correlations that would indicate differences in skill were not found. The result resembled what you would expect from a dice-rolling contest, not a game of skill.”

Clarification: Just in case you are thinking “hey, that’s just one set of data. He got lucky!”…Kahneman knew roughly what he was going to uncover because this ‘person or system’ type analysis has been done many times by many people. He knew the theory and the evidence….he expected it to be low but he didn’t expect it to be soooo close to zero!

So what happened next?

Well, he ended up having dinner with the investment firm’s executives the night before he was due to give his talk.

He explained the question he had asked of the data they had provided to him and asked them to guess the year-to-year correlation in the rankings of their advisers.

The executives (being intelligent and self-protecting people) thought they knew what was coming and calmly accepted that performance certainly fluctuates and, yes, there was an element of luck…however, none of them expected the average correlation to be zero.

Kahneman gave them the clear message that “the firm was rewarding luck as if it were skill”.

This should have been a major shock, but it created no great stir…they calmly went on with dinner as if nothing of note had been said.

Kahneman goes on to write about The illusion of skill: Facts that challenge such basic assumptions – and thereby threaten people’s livelihood and self-esteem – are simply not absorbed….people consistently ignore statistical studies of performance when it clashes with their personal impressions from experience.”

Why write this post?

There are two key points within the case above:

The first is that Kahneman’s story is an (extreme) example of the system vs. the individual. Yes, some people may be outstanding but a great deal of ‘performance’ can only be ascribed to the system in which they operate. (You might perhaps take note that investment advice is little more than a game of chance.)

But perhaps the second (and main) point is clearly expressed in the phrase “I don’t want to change my world”. The executives may very well accept ‘the maths’ and the conclusion…but that doesn’t mean they are about to change anything.

Consider that executives are probably also on a (larger) bonus structure which will have a similarly dubious rationale. We can expect little change unless and until those ‘at the top’ of an organisation understand, agree and want it.

People (such as me) can bang on about performance reviews and contingent rewards, providing ever increasing evidence and logic…yet (and this is an open question) what will cause a change?

1 This is another way of stating Deming’s x + y(x) = the result equation. i.e. the result is partly down to the person and a large part down to the system in which they operate (which is simply luck from the person’s perspective).

2 A correlation coefficient (usually denoted with the letter R) is a statistical measure of the strength of the relationship between two sets of data.

R = 1 means that the two sets of data are a perfect positive fit.

R = -1 indicates a perfect negative fit

R = 0 indicates that there is no relationship i.e. any relationship is purely random.

A correlation greater than 0.8 is generally described as strong, whereas a correlation less than 0.5 is generally described as weak. 

 

Being an All Black

hakaSo a few people have sent me the link to the recent Steve Hansen interview* (20 mins. long) – thanks for that, it’s very good and worth writing this post about.

* For those of you who live on a different planet – Hansen is the current coach of the All Blacks (that’s a rugby team!) and is currently at the 2015 World Cup in England.

Listening to the interview shows how truly special the All Blacks environment is. I pick out below what I think are key things said that are applicable to any/ every organisation that wants to continually strive towards its true purpose:

Interviewer’s Question: “…What defines Steve Hansen’s All Blacks?”

Steve Hansen’s Response: “It’s not Steve Hansen’s team…it’s about a collective group who are trying to do something [purposeful]….we have to set ourselves some lofty goals, and some people may say that’s arrogant, but I think if you want to achieve something in life, you’ve got to set big goals…”

This links to the setting of a clear challenge* such that everyone involved understands and wants to drive towards it, not for the leader but for themselves.

As such, this challenge has to be:

  • Meaningful: about making the world a better place in some way;
  • Tangible: easily relevant to everyone who is to be involved, not distant and abstract; and
  • Real: not a fake side-act for something else (see POSIWID).

*The challenge is not about a solution – you should know where you want to go but not impose how you believe you are going to get there (See How to have a successful journey).


Interviewer’s Question: “Is that one of the defining factors – the fact that it is a collective?”

SH Response: “…for this team to really play well, we need to be as one and the team has to be greater than the individual…”

This fits perfectly with the idea of systems thinking. The All blacks are a system made up of component parts – 15 individuals on the pitch, 7 on the bench, more in reserve, coaches and back room staff.

They want, and need, to optimise the system, not its component parts.

Every player will want to be picked in the 1st 15…but will work together even if they are not. If Dan Carter isn’t picked for a game, you’d still expect him to use all his 100+ caps of experience to help his replacement…and he most certainly will – and if you doubt it, look for the water boy!


Interviewer’s Question: “You’ve talked about humility and..devolving leadership…as the coach…you have to give up some control. Is that right?”

SH Response: “Well, it might seem like you have to give up control, but, really, it’s not about control. It’s about everybody going in the same direction, trying to achieve the same thing, so you’re not having to control anyone to do that. They want to be alongside you. And in some cases, you want them to be in front of you because they’re the people that are out there playing, and they’ve got to make the big decisions in the moment in the contest. And all we [the coaches] are is here to facilitate an environment…that is conducive to them being able to play.

This echoes everything posted on this blog about the important thing being the environment. We need to move away from a ‘command and control’ logic (and all its management instruments of torture) and replace it with a realisation that Purpose + Environment = the starting point!

Then, and only then, will the whole team truly work together for the good of all.

Purpose is necessary. Environment is necessary. Neither, on its own, is sufficient.

The other point is that it is about the people ‘at the Gemba’ making decisions. The coach’s job is just to provide the direction and support to enable this.


Interviewer’s Question: “How do you, Steve Hansen, see…get the feel for what a player needs?”

SH Response: “Well, once we’ve talked about the team coming first, the team’s made up of a whole lot of individuals, so you try and do your best to get to understand the individuals and what makes him or her tick…You’re really looking at them, ‘how am I going to get the best out of that person?’ along with the other guys that are helping you do that. It’s about watching them every day…you just know after a while when you’re rubbing shoulders with them all the time what individuals need and what they don’t, and I guess that’s the art of coaching.”

This echoes what was written in People are people so why should it be. We are all different, we have different strengths and weaknesses – the task is to develop each and every one of us, not judge and compare us!


Interviewer’s Question: “…you spend a lot of the time motivating the team…”

SH Response: “Interestingly enough I don’t think my job is to motivate the team. My job is to create an environment where motivated athletes can perform…”

I think Hansen might have read a bit of McGregor and Herzberg

He understands that I can’t motive you…but I can strive to provide an environment that has the best chance of you getting the best out of yourself for the good of you and your team.

I very much doubt that Hansen uses the management tools of cascaded personal objectives, individual targets, judgement and extrinsic rewards. Can you imagine him taking, say, SBW (that’s one of the players) to one side and saying “Right Sonny, your target this game is 6 offloads, 4 crunching tackles and 2 tries and if you do it, I’ll give you a sports car”. This would destroy the collaboration that he wants from his collective. It would make it about the individual rather than the team. It would make it about hitting the target and then doing no more.

Who’s had a son or daughter playing sport and seen what happens when a parent tries to motivate their child with, say, money for scoring a try (or goal or…). It is a coach’s worst nightmare! How on earth can they persuade this individual to get that ‘dangling carrot’ out of their mind to pass that ball?!


Interviewer’s Question: “Everyone wants to get better. I mean, how do you actually do it?”

SH Response: “I think it’s about living it every day. You create an environment where you’re living every day trying to get better and you’re not accepting that what you’re doing today’s good enough. And I think if you keep pushing that and everyone’s bought in to it first and foremost and then you keep pushing it and driving it, it’s achievable. But the minute you decide that ‘Okay, we’ve arrived’ someone’s just going to draw [go] straight past you…”

He understands that it is a never-ending journey and the moment you think ‘aren’t we just great!’ then you are in trouble.

It’s also about looking at yourselves and what you are doing rather than trying to be like somebody else (see Benchmarking – worse than cheating)


…and finally:

Whether they achieve their lofty goal (retaining the world cup) or not, I think you’d agree that they appear to be going about it in a fantastic way.

When I look back at Steve Hansen’s interview I think ‘he really gets it’. I also believe him – I don’t think he is just saying it…and, as such, I would follow him (I just need to get good at rugby now!!!).

If you didn’t know differently, you could easily think that Hansen was a student of Deming and Ohno …and who knows, he might be!

It’s NOT about the nail!

It not about the nailSo there’s a fabulous (yet very short) YouTube skit called ‘It’s NOT about the nail’.

Many of you will have watched it…and if you haven’t then please watch it now before reading on – you won’t get this post if you don’t.

And I bet that those of you who have seen it before will want to watch it again (and again).

So, why am I using this clip? What’s the link?

Well it struck me that this is a brilliant systems analogy!

Let me explain:

Let’s assume that the woman is an organisation and the man is outside it, looking in.

The script might go something like this…

The organisation: “It’s just, there’s all this pressure you know. And sometimes it feels like it’s right up on me…and I can just feel it, like literally feel it, in my head and it’s relentless…and I don’t know if it’s going to stop, I mean that’s the thing that scares me the most…is that I don’t know if its ever going to stop!”

[Turns to show the outside world the reality of the situation]

Outside:     “…yeah…well…you do have…a ‘command and control’ management system.”

The organisation:     “It’s not about the management system!”

Outside:     “Are you sure? Because, I mean, I’ll bet that if we got that out of there…”

The organisation:     “Stop trying to fix it!”

Outside:     “No, I’m not trying to ‘fix it’…I’m just pointing out that maybe the management system is causing….”

The organisation:     “You always do this! You always try to fix things when all I really need is for you to listen!”

Outside:     “yeah…see…I don’t think that is what you need. I think what you need is to get the ‘command and control’ out…

The organisation: “See! You’re not even listening now!”

Outside:     “Okay, fine! I will listen. Fine.”

[Pause]

The organisation:     “…it’s just, sometimes it’s like…there’s this achy…I don’t know what it is. I’m not sleeping very well at all…and all my workers are disempowered and disengaged. I mean all of them.”

[Pause. Searching looks between the two]

Outside:     “That sounds…erm…really…hard.”

The organisation:     “It is! Thank you 🙂 

[Pause. Reach forward to reconcile….]

The organisation:     “Owch!”

Outside:     “Oh come on! If you would just…”

The organisation:    “DON’T!!!…”

[(usually) The end, unfortunately]

But let’s not stop there and just cope with the nail….

…to the point:

To successfully and meaningfully change a system towards its purpose, you need to look from the outside-in. You cannot achieve this looking from the inside-out.

Deming was very clear on this point: “The prevailing style of management must undergo transformation. A system cannot understand itself. The transformation requires a view from outside.”

Seddon wrote “When managers learn to take a systems view, starting outside-in (that is, from the customer’s rather than the organisation’s point of view), they can see the waste caused by the current organisation design, the opportunities for improvement and the means to realise them. Taking a systems view always provides a compelling case for change and it leads managers to see the value of designing and managing work in a different way…

…but this better way represents a challenge to current management conventions. Measures and roles need to change to make the systems solution work. You have to be prepared to change the system…”

In a similar vein Einstein is credited with the saying We cannot solve our problems with the same thinking we used when we created them.”

A catch:

Gosh, it sounds so simple….let’s just look from the outside-in shall we? But, unfortunately, it isn’t that simple.

Here’s Stafford Beer with why not:

“…a new idea is not only beyond the comprehension of the existing system, the existing system finds it threatening to its own status quo…the existing system does not know what will happen if the new idea is embraced.

The innovator fails to work through the systematic consequences of the new idea. The establishment cannot…and has no motivation to do so…it was not its own idea…the onus is on the innovator…[but] the establishment controls the resources that the adventurous idea needs…”

Blimey, that’s a bit depressing isn’t it!…which is an opportune moment to remind you of my earlier ‘Germ theory of management’ post.

You/I/we won’t succeed by trying to push the idea onto the system. We need to make ‘it’ curious and want to pull the idea at the rate that understanding, acceptance and desire emerges.

So it IS about the nail! …Oh never mind.

Enough rope to hang ourselves

NooseIf you pick up a shiny new thing, perhaps a tool or methodology but don’t have a true understanding of the underlying thinking….then you’ve probably just found yourself with enough rope to hang yourself.

Note: I don’t put myself above being at risk of suffering this condition 🙂

Take John Seddon’s failure demand concept, which is explained in this earlier ‘marbles’ post. Once you’ve (re)read it, you will see that the failure demand concept is REALLY easy to understand and potentially incredibly powerful. In fact, it causes ‘light bulb’ insight moments.

But wait, don’t rush off just yet. Why do we get the failure demand?

Oh, too late, someone’s rushed off…

John Seddon uses the example of a senior civil servant in the UK Government finding out about the failure demand concept and (using their existing command-and-control mentality):

  • a) mandating that local authorities will, from now on, collect and report (to central government) on failure demand using a standardised method; and then, once this was in place
  • b) setting targets to reduce it, likely putting in place ‘performance incentives’ for successful reduction…which then require the judging of people’s performance .

So, what do you think would happen?

Well…

  • Step a) causes under-reporting of failure demand. People start off very cautious and don’t like exposing it to a command-and-control hierarchy that jumps to blame and usually then goes on to dictate ‘solutions’;
  • Step b) causes the reporting of only the failure demand that they believe can be reduced or removed within their control….so that they can then show great success against the set target and gain the rewards on offer;
    • …which hides the most important cross-departmental failures;
    • …and means departments throw work over the fence to other silo’s (moving rather than removing the problems) and arguing between each other as to who is claiming what benefits;
    • …which leads to the ‘centre’ (policy dictators) to introduce controls and auditing of the results to catch ‘cheaters’ (which requires new work, requiring resource…which is waste)

Therefore the data collected is incomplete and distorted whilst the initiative looks really successful, paying out incentives for things that could easily be achieved anyway. Yet the system hasn’t changed, much of the failure demand remains hidden and much energy (and money) has been spent in wasteful activity.

Looking at this, what is the knowledge that was missing?

They didn’t stop and think to study why the failure demand was occurring. They jumped to use their existing management thinking in the hope of quickly ‘solving’ it.

A huge caveat: To remove waste, you need to understand its causes”.

“Treating improvement as merely process improvement is folly; if the system conditions that caused the waste are not removed, any improvements will be marginal and unsustainable.” (John Seddon)

If they had studied their system, they would have seen the effects caused by:

If they understood their system, according to its purpose (from the customer’s point of view) and then designed it to allow the people within it to understand its capability (NO targets) and then collaborate across its components (No contingent rewards) to experiment with improvements….then they can successfully identify and remove failure demand…with no need for the waste of monitoring.

Moving on to waste:

Many organisations do the same ‘enough rope’ trick when it comes to waste.

They are taken through Taiichi Ohno’s 7 types of waste, with the 8th waste of untapped human potential added for good measure.

Each waste is explained, with examples, and some really good ‘class room’ understanding is achieved. Some of the more tricky waste concepts (like inspection and transport) take a bit of time to cement into place….but people ‘get it’.

…and so they are off, with their ‘waste spectacles’ donned, looking for waste.

But it goes awry when objectives (with targets) get set around waste reduction, and rewards are tied to achieving this. Management become waylaid with the categorising and reporting on the waste. They have now entered the same ‘existing management thinking’ game as is described above.

To be clear, Ohno didn’t want waste to be classified and reported, he wanted it to be removed. His reason for setting out 7 types was only to assist in spotting it….it is waste to spend your time categorising and reporting on waste!!

What you actually need to do is understand the root cause: why is the waste occurring…and this is far deeper than the process. It usually comes down to the current management thinking (which is rooted in management’s beliefs and behaviours).

Then, and only then, can you actually remove the waste.

Here’s a John Seddon quote that is worth taking some time to ponder:

“Fads and fashions usually erupt with a fanfare, enjoy a period of prominence, and then fade away to be supplanted by another. They are typically simple to understand, prescriptive and falsely encouraging – promising more than they can deliver. Most importantly, fads and fashions are always based on a plausible idea that fits with…management’s current theories and narratives – otherwise they wouldn’t take off.”

Don’t let failure demand and waste become ‘fads’ – they are not. They are very real things which drastically harm an organisation’s ability to meet its customer purpose…but we need to go deeper and understand the why, why, why.

Have I got a deal for you!

usedcarsalesmanWhich industry are we really suspicious about, and is the butt of jokes around the world? How about the car salesman?

So why do you think we are so suspicious?

Here’s what we might experience:

  • A rather smooth operator who appears to ask you about what you want but, surprise surprise, “has exactly what you are after”…which, funnily enough, happens to be what he’s got in stock!
  • A personal business card handed over, encouraging you to give him a call whenever you want…but use his direct number: “remember me, my name’s Jim”;
  • Some desperate moves from Jim as you attempt to leave his car yard, saying things like “I can only offer you this fabulous deal today”;
  • …but when you have left the yard, multiple calls from Jim asking how you are getting on and saying that things have changed for the better…so come on by so that we can discuss “…and remember to ask for Jim”;
  • …and if you ring back for Jim but he isn’t available, his ‘colleague’ Bob gladly (yet slyly) takes over the deal, perhaps saying “nah, no need to tell Jim, I can handle it from here!”;
  • Strong attempts to ‘sell you some extras’ like finance, warranty, a tow bar and so on…even when you’ve made clear that you really don’t want them;
  • Assurances that “yes, don’t worry about it – everything works…and if, in the unlikely event you have a problem, just bring it back in and we’ll sort it”;
  • …and if you end up making a purchase, some strange ‘paperwork’ going on to make the deal look a certain way:
    • perhaps trying to bring it forward or put it back (end of the week/ month/ year);
    • perhaps trying to play around with how the figures look

….you might be able to add a whole heap more experiences to the above!

Actually, car salesmen are nothing compared to big financial services business. Let’s move across to the UK Financial sector and have a look at the carnage of the last few decades:

  • the 1988 – 1994 Personal Pension miss-selling scandal in which salespeople on commission persuaded vast numbers of people to trade in generous and safe(r) company pensions for riskier and costlier alternatives. The resultant compensation scheme forced on the industry involved the review of 1.7 million consumers, over 1 million compensation payouts and a total cost to the financial companies involved of £12 billion; (Source of figures here)

  • the 1990s and 2000’s Payment Protection Insurance (PPI) miss-selling scandal in which banks and other financial institutions offered sales incentives to increase the take up of payment protection insurance…which led to a range of miss-selling practises including: putting pressure on customers to buy it in order to secure a loan; failing to make it clear that it was optional; selling to people who were actually ineligible; and even adding it to a loan without the customers consent or knowledge. The resultant compensation scheme forced on the industry (spot the pattern?!) saw the ombudsman receiving “5,000 complaints a week” and payouts being made of more than £15 billion.   • …and on and on (the Endowment Mortgage miss-selling scandal, the Credit Card Protection insurance miss-selling scandal….)

They all shared the same ‘miss-selling’ credentials

  • aggressive, ignorant or incompetent sales tactics,
  • a failure to appropriately advise customers, and
  • deliberate strategies to sell financial services that customers do not need;

So, what’s the common ingredient?

Well, that would be the offering of sales incentives (contingent rewards).

The point is that, if you offer sales incentives, you can virtually guarantee that you will cause dysfunctional behaviour that goes against your (stated) ‘customer’ purpose.

Remember that a valid purpose statement should say something about “helping people…” It does not say “sell what you can to them”. We need to remind ourselves about a system and that ‘sales’ is but one component of it.

If you offer sales incentives, you can expect the system to ‘bite back’ in the form of undesirable discounts and terms given, failure demands from customers contacting you again, cancellations, complaints, debt collection costs, returns and after service costs… all of which will be un-measurable back to your brilliant sales incentive scheme.

You can of course try to put in place ‘compliance’ controls to monitor all these ‘side effects’ but a) you won’t catch the majority of them and b) this is just an additional (and expensive) layer of costs, and waste.

The sobering thing about the UK financial service miss-selling scandals is that the eventual costs dwarfed the original supposed sales benefits! What a huge waste.

If you offer sales incentives, you can expect:

  • people to try to sell what they have in front of them, rather than what the customer wants, or actually needs;
  • a strong desire to ‘get the sale’ and ‘move on’ to the next ‘lead’ meaning that less care is taken explaining the product and what it is and isn’t;
  • ‘dodgy sales’ made, which should never have occurred (i.e. were inappropriate and/or were not desired)

If these incentives are to individuals, you can expect reduced co-operation between ‘colleagues’, who are now in competition for those elusive sales…even leading to sabotage.

Such competition will actually harm, and prevent those many sales that would have occurred because of co-operation between colleagues.

If these incentives are for particular products, you can expect other products to be ignored, and even denigrated in favour of chasing the reward…even if the non-incentivised product was what the customer actually needed.

If you add targets to achieve these incentives, you can expect games to be played:

  • if I am near my target in a given period, I’ll do some creative things to creep over the threshold (perhaps offering discounts and giving things away for free that I shouldn’t be);
  • if I have achieved this period’s target, I might try to defer a sale to my next period, which, again, may not be what the customer wants and clearly distorts information about demand.

And, given that the customer isn’t daft, they ‘feel’ the sales process as opposed to experiencing someone that actually cares about them…providing an awful experience and a massive (yet missed) hit in reputation.

There’s nothing ‘rocket science’ about the above. We all know and recognise it (it happens to us as customers and we hate it!)…yet many of us still work in management systems that think that sales incentives are a good idea.

An important clarification:

If you think that the bad practices described above are only carried out by a handful of ‘bad people’ then you don’t understand human psychology. In fact, the majority of people are having to play a ‘game of survival’ within their incentivised ‘meet target’ management regime and feeling pretty bad about it too…it certainly doesn’t meet their much talked about personal purposes. You’d have to be a pretty strong person to go against the system…and you might not last long in such an organisation if you do!

It’s not a case of ‘bad people’…it’s a case of ‘good people’ having to work in a ‘bad system’….which brings to mind Deming’s quote:

“A bad system will beat a good person every time.”

To close: Going back to our car salesmen opening, most dealers assume that they won’t shift cars without sales incentives. John Seddon, in his latest book ‘The Whitehall Effect’, refers to a Canadian auto dealership client that:

  • studied their system;
  • revealed the tricks used by the salespeople to make sales and gain the incentives; and then
  • understood the resultant negative impacts on the customer.

They removed sales incentives, set out a customer brochure describing all the industry sales tricks and promised that none applied here. Salespeople now co-operate with each other, customer trust improved, sales went up and long term customer relationships were forged.

Falling into that trap!

BearTrap_01.jpga203455b-ef09-4c5a-be36-5fe7351fd23fLargeSo I cycle to work when I can. It’s approx. 22km from one side of the city of Christchurch to the other, right through the middle. I (usually) enjoy it immensely.

I upgraded my cycle computer a few months back to a fancy new GPS one. It’s got this cool screen that tells me lots of information. I can also download each cycle ride’s data onto my computer to analyse later – perfect for a geek!

I’d been using this computer for a few weeks and was starting to get an understanding of my average km/ hour for each trip. Sometimes I could get it into the 27 km/hour range, other times I could only manage 23 km/hour….and before all you MAMILs* out there guffaw thinking “how slow?!” the average speed takes into account stopping at lots of junctions (traffic lights, roundabouts, road works) and crossing busy traffic….not that I’m saying that I am fast.

(* MAMIL: middle-aged men in Lycra…and I must confess to being a member of)

Further, the computer tells me my average km/ hour at the bottom of the screen as I cycle. I can see it going up and down throughout the journey. If I stop at a junction I can see it plunge rapidly whilst I am sat idle and then if I cycle on a long flat straight I see it slowly rise back up again.

Now, I fell into the trap! I began to get distracted by the average km/ hour reading as I cycled. Without consciously thinking about it I set myself a target of completing each ride at an average of 25 km/hour or higher. The fact that I was doing this only dawned on me the other day after I performed a dodgy manoeuvre in my obsession to keep my average above the target… my sudden sense of mortality put me into a reflective mood.

Here’s what I reflected on:

What had I become?

  • I had started to look at the average km/ hour reading all the time and obsess about it dropping below the magical 25;
  • If I was stopped at traffic lights, I watched the average km/hour reading sink before my eyes. I was then in a mad hurry to get off so as to get that average back up again as quickly as possible:
    • which meant that I was trashing my legs and blowing them out too early in the ride…
    • which put me at huge risk of pulling a muscle/ injuring a joint whilst piling on the pressure to get back above that target…
    • which meant that I didn’t cycle the next day because I couldn’t!
  • If I was ‘on the cusp’ of the target and coming up to a junction then I was starting to do dangerous things in order to keep going, like running orange lights or crossing lanes in between cars;
  • Even more bizarrely, I had unconsciously started to cheat!
    • I had changed my behaviour to only turning on the computer after I had got going from my house because the few seconds getting up to speed from rest might count!
    • If my average was 25.0 as I got to work I would turn the computer off before I came to a rest…so that it couldn’t drop down to 24.9 as I slowed…because that would have meant failure!
  • Conversely, if I was well above the target (let’s say because I had a good tail wind or I had been really lucky with the light sequences), then I was pretty happy and relaxed…no need to push since I was ahead. I could have gone faster.

Reading the above, you may think me to be a bit of a nutter! Did I really do those things? Well, yes, I did…and I can honestly say that the 25 km/ hour target that I had set myself was to blame.

Now for those of you who have been on one of my courses or who have read the majority of posts on this blog, you will likely have a good laugh at me – “he bangs on about the evils of targets all the time!”

So, getting away from my target:

What is my actual purpose in cycling to work?

On reflection I came up with the following:

“To safely cycle to work so that I get fitter and I use the car less.”

Three things come out of this purpose:

  • Fitter: I wanted to get better at it
  • Use the car less: I needed to be able to cycle consistently, day after day
  • Safely: there’s no point in getting killed or badly injured cycling!

This clarity of purpose has helped me drastically change the way I cycle!

Thinking about variation within the system:

In this case, the system is the cycling to/from work and the conditions I encounter in doing so. One cycle ride is a single ‘unit of production’. I should be thinking about the capability of the system (about how all units go through it), not about a single unit.

Here’s a control chart showing the variation in the last 20 of my rides:

The control chart enables you to visualise what a table of data can’t…that my riding is stable. It shows the meaninglessness of the target and variance analysis.

The following are the more obvious causes of variation:

  • Head wind or tail wind (makes a huge difference!);
  • Wet or dry weather;
  • Heavy or light traffic;
  • Whether the traffic light sequences are with me or not;
  • …and so on

Some special causes might be:

  • An accident;
  • Road works

…although if you live in Christchurch you will know that there’s nothing special about road works !!!

You can see that it would be bizarre for me to achieve the same average km/ hour every day. Going back to that target: Some days it will be impossible for me to hit the 25, other days it will be really easy…and that’s without me changing anything about my riding.

Note: Looking back at the control chart, you might think that you detect an improvement from around ride 15 onwards. In fact, it was at around ride 15 that I had my ‘I’ve fallen into the target trap’ epiphany….so, yes, there could be something in that. However, you should also know that whilst ride 20 looks fantastic (it was), I had a massive Nor’ Wester wind behind me literally pushing me along.

What can I experiment with to increase my capability?

The first thing I need to do is STOP LOOKING at the average km/hour as I cycle. Then I can consider what I can change about my cycling for every ride.

Since ride 15 I’ve begun to experiment with:

  • Junctions: looking well ahead and adjusting my pace to time myself through them so that I reduce the need to slow down/ stop
  • Pedalling: trying to pedal more smoothly and efficiently
  • Crossing lanes: improving my balance when looking behind me so that I can safely do this whilst retaining my speed with the traffic
  • ….and so on.

Each of these changes will lead to small improvements on every ride, no matter what the conditions are. It’s not about the current unit, it’s about every unit.

Results?

Well, it’s too early to draw valid conclusions (I need more data), and it’s a never ending journey of improvement BUT I can say that I am cycling more often (because I didn’t wreck my legs the day before) and I’m having far less ‘that car’s a bit too close for comfort’ moments.

So what’s the point?

Targets cause dysfunctional behaviour. As Simon Guilfoyle makes clear:

“As a ‘method’ [Setting a target] is rubbish because it disregards the capability of the system and natural variation. … It assumes that the system knows the target is there and will respond to it (it doesn’t and it won’t!) It ignores the fact that the greatest opportunity for improving performance lies in making systemic adjustments rather than berating, comparing, or otherwise trying to ‘motivate’ the workers to achieve the target.”

‘No targets’ doesn’t mean ‘no measurement’! In fact, it’s quite the reverse. It means actually studying meaningful measures (i.e. against purpose) over time (via a control chart), understanding the capability of the system and therefore truly understanding whether it is improving, staying the same or getting worse.

Do you have targets? So what dysfunctional behaviours do they cause, moving us away from purpose?

Chalk and Cheese

Chalk-and-CheeseLet’s compare two organisations (or departments within):

In one (let’s call it Cheese – I like cheese…it matures into a lovely outcome):

The senior manager is curious as to how to get the best out of the system, for the good of the customer. She has understood that, to achieve excellent results, the organisation must continually work on the causes of those results.

She questions her own learning’s to date, always looking to expand her knowledge and amend her ‘worldview’, seeks counsel from others* and (once suitably skilled) actively coaches the people that work within the system. She has the humility to realise that her role is to lead, not to know the answer.

* such counsel comes from meeting the process rather than a reliance on the  senior management team.

This mentality has become the way that all her managers now think and operate and, because of this, they have removed all ‘management instruments’ that get in the way of collaborative system-wide thinking.

They don’t believe that the ‘answers’ are out there, to be found and copied from other organisations or consultancies selling the ‘current best practise’.

Instead:

  • they identify measures that demonstrate the system’s capability at delivering value to their customers (making these transparent to all) and they monitor these measures over time to understand variation and any progress.
  • they constantly work to understand their current condition, set themselves challenges (target conditions) that, when achieved, would be good for their customers and then move towards these goals through experimentation and learning.

They accept that their path will be unclear…but they are clear on what they want to move towards, why and how they are truly doing.

And, because of the above:

  • everyone is engaged in a collaborative effort towards a clear purpose (for the customer);
  • there is transparency for all within the system;
  • there is mutual trust and respect across the system; and as result
  • there is a high degree of commitment and engagement….dare I say ‘a thriving culture’ in which people want to come to work

BUT: it’s not perfect, it’s often rather messy…but learning is like that.

In the other (Chalk – crumbly, disintegrates…not enjoyable to consume!)

The senior manager has come across some improvement methodologies and guru books and has issued a directive that these will be implemented across the organisation.

A corporate team is set up to drive each implementation. Energy is spent developing and deploying presentations, training, tools, templates and methods of working. There is an implementation plan with activities, milestones and metrics. Benefits are to be ‘realised’.

Tweaks are made to incorporate the programme into the existing management instruments: objectives, performance appraisals, rewards, awards.

‘Operations’ (the various teams within) are then expected to enthusiastically embrace and absorb the ‘shiny new thing’ (along with the other ones that are regularly handed down from the brains above) whilst continuing to deliver against silo’d targets.

The corporate team responsible for the initiative ‘lives and breathes it’ as if its implementation is the most important thing…no surprise since their rewards are based on this.

A regular reporting mechanism is put in place to demonstrate adoption. Operations do what they can to categorise their actions as ‘evidence’ of their successful compliance, thereby pleasing those above and ‘proving that it was a good idea’.

So what’s the point?

  1. It’s not about ‘implementing’ a methodology (or two), it’s about a complete change in thinking;
  1. It about changing your management system rather than manipulating it;
  1. You can’t separate Operations from those responsible for actually managing the improvement of the system. (You have to be very careful about setting up a separate corporate team i.e. why you are doing this and how this will actually be of value!);
  1. You don’t start with an answer, you don’t ‘implement’, you never complete…it is a never ending journey with a clear purpose and an open mind.
  1. If senior management don’t truly get this, then there’s work to do – they need to understand their system for what it really is.

  • the essay ‘Modern Management vs. Lean Management’ by Jim Womack in his book Gemba Walks;
  • the prologue to John Seddon’s book called ‘Freedom from Command and Control’;
  • the book called ‘Turn your ship around’ by David Marquet

POSIWID

download (1)Professor Stafford Beer wrote that “the purpose of a system is what it does.” which is often stated by its acronym of POSIWID.

This is looking at systems via a kind of backwards logic. (See my earlier ‘harmony or cacophony’ post if you’d like to look at them going forward first!)

Another quote might help:

“Every system is perfectly designed to achieve the results it gets.” (Don Berwick)

Okay, so let’s see if these examples exercise your mind a bit:

 Example: Supposed purpose: (unintended?) Reality:
School (Teacher) Help our children grow into well rounded individuals capable of sustaining themselves in the world Train our children to pass tests on a specified curriculum and go up the ‘league tables’.
Parliament (Politician) Help deliver a better life for the electorate Get elected next time round/ get set up for a nice life ‘after’ politics.
Police Help keep us safe Meet targets for resolving reported crime and completing paperwork.
Call centre Satisfy the callers actual need (however long this takes) Deal with callers as ‘efficiently’ as possible (‘average handling times’).
…etc

In Stafford Beer’s words:

“The purpose of a system is what it does. This is a basic dictum. It stands for bald fact, which makes a better starting point in seeking understanding than the familiar attributions of good intention, prejudices about expectations, moral judgment, or sheer ignorance of circumstances.”

So, what’s the point? There’s a BIG difference in what we might like the purpose of our (organisational) system to be and what it actually is!

You can say that the purpose of the system is [XYZ] until you are blue in the face but, if this isn’t what it actually delivers, then by point of fact it ISN’T its (current) purpose.

How should we use POSIWID to assist us?

POSIWID is used to counter the belief that the purpose of the system can be understood purely from the intentions of those that design, operate or promote it. Complex systems (which organisations certainly are) are not controllable by simple notions of management. Interventions in complex systems can only be properly understood by observing their true effect on system behaviour.

This means:

  • listening to and observing demand*, particularly failure demand;
  • finding out:
    • what the system is currently capable of (using measures, NOT targets); and
    • how it actually works – get facts, don’t rely on opinions….which fits in perfectly with going to the Gemba; and
  • taking a scientific (open minded!) approach to interventions….which must avoid shonky experiments!

* a big part of the purpose of your system (at whatever level you define this) is to deal with the current demands coming into it….whatever they may be.

A final point on Management’s intent and Management controls

If we look above the value streams and observe an organisation’s management system, we are likely to see leaders saying wonderful things about respecting, empowering and supporting the process performers….yet people who work within a ‘command and control’ environment experience a set of management controls (cascaded personal objectives , numeric activity targets , contingent rewards , and performance appraisals ) that contradict and constrain these ideals.

“No matter what you say your values and beliefs are, the mechanisms of control define what your culture really believes about who can be trusted with what. [The desired management system] won’t work if you pay lip service to it.” (Mark Rosenthal)  

Note: Stafford Beer (1926 – 2002) was a theorist, consultant and professor and founder of the field of Management Cybernetics. He is another giant who, sadly, is no longer with us.

Scrap the ‘100 day plan’

Blank desktop calendarI’m sick of leaders coming into new roles with the ink already dry on their ‘100 day plans’. I’m sick of the conventional view that such an up-front and detailed plan is “critical for success”…success of what?

Throw that plan in the bin!

  • Who are you to know what the hell actually needs doing, by whom, and by when?
  • Even if some of your plan is vaguely logical (for the system and its purpose), how is your ‘commanding and controlling’ going to help the people accept your proposed changes and, even more importantly, learn for themselves so that an environment of improvement is sustained?

Instead, go to the Gemba, study the system with a truly open mind (and open eyes and ears) and get knowledge.

In this way you will get to understand:

  • The true purpose of the system, from the customer’s point of view;
  • The nature and frequencies of demands being placed upon it (including failure demands);
  • The current capability of the system (including the variation within) against its purpose;
  • How the work flows (or not!);
  • The system conditions that cause the above to be so; and most importantly…the underlying cause…
  • The current management thinking that makes the above the way it is.

Now, you can properly appreciate how the current management system constrains the system from achieving its purpose.

Now, you are in a position to help the people see, accept and make the necessary changes themselves that will truly and sustainably improve the system against its purpose….and meaningfully measure the effects.

Now, you can help the people experiment and learn, to make ongoing long term sustainable improvements rather than carry out knee-jerk ‘activities’ on a plan.

I can hear management’s riposte now: “We can’t take the time to do that! We’ve got to get results now!”

A reminder of the quote:

“Vision without action is a daydream. Action without vision is a nightmare.”

Taking actions does not equate to transformation. Your 100 day plans become ongoing nightmares!

A true but comedy illustration: I met a guy who had just come into a role. He had his 100 day plan (that he had presented at his interview and which had secured him the job). I asked him whether he had met his team yet. His reply? “Oh no, not yet, that’s not until day 21 on the plan.” 

People are people so why should it be?

6508-mouse…so we are stood around the visual management board, considering a problem:

There’s been lots of talking, but an impasse has been reached.

  • After a while a ‘quiet mouse’ of a person (almost imperceptibly) whispers something that is actually quite profound….but no one seems to have heard it;
  • The ‘fog horn’ person doesn’t realise that he did in fact subconsciously overhear this whisper and blurts out similar words, thinking that he’s just had an original thought;
  • “Wow”, everyone thinks, “that’s a great idea!”
  • ‘Quiet mouse’ shifts back a little and thinks “that’s basically what I just said”…but is too polite to point this out;
  • Then the ‘really awkward’ person says something which annoyingly (for ‘fog horn’), yet totally justifiably, questions the great idea;
  • The ‘comedian’ says something funny that removes the tension in the air between ‘fog horn’ and ‘really awkward’;
  • Which causes the ‘deep thought’ person to ponder ‘really awkward’s challenge and carefully suggest a logical revision to the idea;
  • To which ‘fog horn’ adds his support, ‘comedian’ makes a joke out of this …and the group unite on fleshing out what experiment they are going to run to test out the idea and then conclude.

So, who did well in this discussion? Who did ‘best’? Who deserves praise? And, assuming that the subsequent experiment shows that the great idea has legs, which one deserves an award! Hang on…why are we trying to create a competition out of this?!

In reality, the good idea needed each and every one of ‘quiet mouse’, ‘fog horn’, ‘really awkward’, ‘comedian’ and ‘deep thought’ and the combined skills and personalities that they bring to the table. Remove any of these from the mix and we might not have got anywhere.

Those of you with even a mild eye for detail may protest that I have well and truly butchered Dr Meredith Belbin’s ‘Team Roles’ (I don’t think his list includes ‘quiet mouse’)…this was semi-intentional. Whilst Belbin’s research is hugely important (and very interesting), we shouldn’t really need the actual list of researched people characteristics to conclude that everyone’s different!

If you were to study a group of people working together over a period of time, you would see how dynamic (and necessary) the interplays are….but you know this!

However, a ‘command and control’ organisation looks to:

  • single out people to praise for their ‘individual brilliance’; and
  • rate and rank people against a supposedly desirable personality type.

An organisation is a highly complex living (as opposed to mechanistic) system. We should be celebrating the differences within our people. We should want to encourage each of them to develop their own innate skills AND the ability to collaborate.

A reminder of Deming’s wonderful quote about people:

“a [true] manager of people understands that people are different from each other. He [or she] tries to create for everybody interest and challenge and joy in work. He tries to optimise the family background, education, skills, hopes and abilities of everyone. This is not ranking of people. It is, instead, recognition of differences between people, and an attempt to put everybody in position for development.”

So what’s the point?

The success of an organisation will be best achieved through respecting each and every person and who they are….and helping them become who they can be. It will be damaged most by competition and pushing people to be who they are not.

This needs a rethink of the ‘command and control’ management system that creates the environment that many (most) of us work within.
